could be a slow leak in the master... hold your foot on the pedal when the car is off... if it sinks at all (even under REALLY HARD pressure) then there's either a leak somewhere or the master is leaking internally...
I did just the rear disk swap (kept ex calipers up front) was night and day... and the pedal was more firm... there's a point now in my pedal where if I push hard enough to reach it just locks up all 4 wheels... where as before I'd have to induce enough nose dive to the front to get just the fronts to lock up...
Much more balance in the 4 wheel disk IMO... I'm gunna be doing the front SH lude/ITR caliper conversion soon enough... I'm just poor and lazy right now...
I'm gunna try to get away with doing it for all but free... just new pads and the spacers needed... I'm gunna try to use the lude rotors and calipers I have w/o rebuilding them... I just hope there's enough meat on the rotors to cut.
